Scaling from one subgraph to many is where scaffolding makes or breaks you. It's tempting to think you can just add another subgraph and keep going but the reality is that without a foundation of scaffolding (things like CI/CD pipelines, schema linting, or templates) the rollout becomes slow, inconsistent, and frustrating. Apollo GraphQL's guidance on scaling makes this point clear. We've seen it ourselves across clients: the third subgraph is often the one that stalls momentum if scaffolding isn't already in place.
