The 𝐒𝐭𝐚𝐧𝐟𝐨𝐫𝐝 𝐃𝐢𝐠𝐢𝐭𝐚𝐥 𝐄𝐜𝐨𝐧𝐨𝐦𝐲 𝐋𝐚𝐛 analyzed 51 successful real-world deployments and found that the reality is known to leaders who drive business transformations. 𝐓𝐡𝐞 𝐭𝐞𝐜𝐡𝐧𝐨𝐥𝐨𝐠𝐲 𝐢𝐬 𝐭𝐡𝐞 𝐞𝐚𝐬𝐲 𝐩𝐚𝐫𝐭. The real difference between transformation and failure isn't the AI model—it's the organization. Here are 4 counterintuitive lessons from the study that stuck with me: 1️⃣ 77% 𝐨𝐟 𝐭𝐡𝐞 𝐡𝐚𝐫𝐝𝐞𝐬𝐭 𝐜𝐡𝐚𝐥𝐥𝐞𝐧𝐠𝐞𝐬 𝐚𝐫𝐞 "𝐈𝐧𝐯𝐢𝐬𝐢𝐛𝐥𝐞 𝐂𝐨𝐬𝐭𝐬." Budgets usually underestimate the investment needed for change management, process redesign, and data architecture. For every $1 spent on tech, high-performers often spend up to $10 on "intangibles" like reskilling their workforce. 2️⃣ 𝐅𝐚𝐢𝐥𝐮𝐫𝐞 𝐢𝐬 𝐚 𝐩𝐫𝐞𝐫𝐞𝐪𝐮𝐢𝐬𝐢𝐭𝐞 𝐟𝐨𝐫 𝐬𝐮𝐜𝐜𝐞𝐬𝐬. 61% of successful AI projects were preceded by at least one failed attempt. The winners didn't stop when a pilot stalled; they had executive sponsors who stayed the course, treated failure as a learning loop, and didn't punish teams for experimentation. 3️⃣ 𝐑𝐞𝐬𝐢𝐬𝐭𝐚𝐧𝐜𝐞 𝐜𝐨𝐦𝐞𝐬 𝐟𝐫𝐨𝐦 𝐭𝐡𝐞 "𝐒𝐭𝐚𝐟𝐟 𝐅𝐮𝐧𝐜𝐭𝐢𝐨𝐧𝐬," 𝐧𝐨𝐭 𝐞𝐧𝐝-𝐮𝐬𝐞𝐫𝐬. While we often fear worker pushback, the most frequent source of project resistance (35%) comes from Legal, HR, Risk, and Compliance departments. Overcoming this requires CEO mandates tied to corporate OKRs, not just "persuasion". 4️⃣ 𝐓𝐡𝐞 80/20 𝐑𝐮𝐥𝐞 𝐟𝐨𝐫 𝐏𝐫𝐨𝐝𝐮𝐜𝐭𝐢𝐯𝐢𝐭𝐲. The highest productivity gains (71% median) came from 𝐄𝐬𝐜𝐚𝐥𝐚𝐭𝐢𝐨𝐧 𝐌𝐨𝐝𝐞𝐥𝐬, where AI handles 80%+ of the work autonomously and humans review only the exceptions. Approval models, where a human reviews every single output, saw significantly lower gains. 𝐓𝐡𝐞 𝐁𝐨𝐭𝐭𝐨𝐦 𝐋𝐢𝐧𝐞: Model choice is becoming a commodity for routine tasks. The durable competitive advantage isn't the LLM you use; it's your 𝐩𝐫𝐨𝐩𝐫𝐢𝐞𝐭𝐚𝐫𝐲 𝐝𝐚𝐭𝐚 and your 𝐚𝐛𝐢𝐥𝐢𝐭𝐲 𝐭𝐨 𝐫𝐞𝐝𝐞𝐬𝐢𝐠𝐧 𝐰𝐨𝐫𝐤𝐟𝐥𝐨𝐰𝐬 around it. The discussion led by Subadhra Sriram was fast-paced and I wanted to share my most memorable takeaways from each of the panelists 🤖 Maggie Zhu, Anthropic : Working is changing because Claude is being treated as a team member, and the question is asked - can Claude do this. For teams, the best way to adopt AI is not by top-down mandates but by seeing examples and the success of their peers. 📊 Seema Daryanani , Google DeepMind, Google: The speed of organizational insights is fundamentally changing - Engagement surveys now can provide almost real-time insights that allow leaders to understand the context of the feedback and make real-time changes. In this new world, people leadership will become even more important than it is today. 🎯 Samanntha DuBridge, Hewlett Packard Enterprise : Shared her insights on how to think about hiring talent in this new world where instead of only job descriptions, we may have to step back and think where we do need specialization, where we need core problem solving and we hire for these roles, but roles that have more transactional aspects may be more suitable for contractors or vendors. ⚡ Allan Brown, Snowflake : He is seeing wide adoption of vibecoding, where everyone is finding ways to automate transactional tasks and build their own ideas to life. He asked everyone to envision a future where we may have to think about managers managing a team of agents and encouraged everyone to think about what skills we will all have to develop in this emerging world. Not literally - but close enough. An algorithmic hiring system flagged a resume as "unqualified" because of a gap the candidate took for cancer treatment. Let that sink in for a moment. Who's responsible when AI screws up? The hiring manager who trusted the system? The CEO who approved the budget? The vendor who built the algorithm? The data scientist who trained it? The answer is murky, and that's the problem. This isn't some dystopian future scenario - this is happening right now. AI systems are making decisions about loans, medical diagnoses, job applications, and insurance claims. When they get it wrong, the damage is real. But the responsibility? That's scattered like confetti in a windstorm. I'm hosting a panel at Transform 2026 in Vegas on exactly this question: "Who Owns the Risk When AI Makes the Call?" The lines of accountability get blurrier every day, and frankly, it's keeping me up at night. Some companies are starting to assign "AI accountability officers." Others are requiring human sign-off on high-stakes decisions. A few forward-thinking organizations are going further - creating decision audit trails that track every step from data input to final outcome. But most? Most are flying blind and hoping for the best. The question isn't whether AI will make mistakes - it will. The question is whether we'll know who to hold accountable when it does. Dutta Satadip liked thisDutta Satadip liked thisThe better AI becomes at writing code, the more I find myself thinking about what we're really asking engineers to own. For years, writing the code was inseparable from building the product. Now an AI agent can take on more of that implementation, which means some of the most important human work moves earlier in the process. What are we trying to build? How should it behave? What boundaries should it respect? This is why Spec-Driven Development caught my attention. Instead of relying on a prompt and reviewing whatever comes back, teams define the intent and architectural constraints first. The specification becomes a shared understanding between the engineer and the agent, carrying those decisions through implementation and validation. We're already seeing this thinking take shape through tools like GitHub's Spec Kit and Amazon's Kiro. For CIOs, I believe there's something deeper here than another development methodology. Imagine an enterprise where multiple agents are writing software simultaneously. Speed becomes abundant, while clarity becomes precious. Someone still has to understand the business well enough to express what should be built. Someone still has to make the architectural decisions that hold everything together. And someone has to exercise judgment when the answer generated by the machine looks perfectly reasonable but feels wrong. That human responsibility becomes more important as we delegate more execution to AI. Perhaps the future of software engineering will be defined as much by how clearly we can express intent as by how quickly we can produce code.

I’m excited to be advising PolyAI Voice is the interface we were born with. It’s how humans naturally communicate, and I believe it will continue to play a central role in the future of customer engagement. For years, I’ve argued that most “self-service” experiences failed because they were designed in back rooms by engineers tasked with deflecting calls to save cost and not to build meaningful, long-term relationships with customers. The irony is that people actually prefer self-service for many use cases. But enterprises have historically made it rigid, confusing, and full of friction.
